Advanced Care Growth Studio

Q3 and October 2026 · Growth, Savings and Strategic Moves · Prepared for the COO

This quarter we laid the foundation for healthy Advanced Care growth: we hired our Director, moved practices onto CRMs we own, and built full-funnel ROI visibility. With real data in hand, we cut spend that was not paying back, moved budget to what is, and built a funded case to scale implants and full-arch where the demand already exists.

What we did, by initiative

1

Paved the foundation for healthy Advanced Care services

Hired our Director of Advanced Care, migrated CRMs, and built full-funnel ROI visibility from first lead to closed case. Why: we cannot grow what we cannot see or staff.

2

Brought measurement and media in-house

We now own the CRM and far better reporting. Budget moves between channels on ROI, and we are exiting legacy agencies that cost Troy about 30% of its purchasing power. Why: every dollar is now ours to steer.

3

Cut and right-sized wasted spend

Ressler paid media cut from $35K a month in June to $15K in September. Peak turned off a segment running in the red (Google Ads spend down 25%). Nashville shifted spend off Google running at a loss to Meta returning 2.5x. Why: stop paying for leads we are not getting.

4

Built the Advanced Care investment case

$526K across New Horizons, Peak and MainStreet, modeled to $2.9M in incremental Year-1 revenue with payback inside the year. The lever is financing and case acceptance, backed by a dedicated setter. Why: the demand is already ours.

5

Opened new growth ramps

Activated SMS outreach and systematic sales follow-up, optimized practice websites, and stood up paid-media reporting that ties every dollar to a result. Why: convert more of the demand we already pay for.

What we did, by practice

Troy Family Dental Migrated onto our own CRM in August, improving pipeline quality and follow-up while battling agency underperformance. Built accountability reporting showing agency spend up 23% while leads fell 16%. Exiting legacy agencies that cost about 30% of our purchasing power, which will meaningfully improve funnel performance.
Innovative Dental Maintained north of 10x ROI across marketing channels while stabilizing and slightly improving the ortho funnel. Preparing to expand consult and arch capacity for Dr. Downs, opening a path to meaningfully grow the implant pipeline.
Ressler Dental Cut paid media from $35K a month in June to $15K in September, part of a reduction from $40K a month earlier in the year. No new changes.
Riverside Dental Not yet engaged. Stepped in to actively manage their marketing for the first time, focused on optimization.
SGA West
PCCD Los Altos and Mountain View Stepped in at the end of June with Google Ads near zero (under 2% conversion) and opened branded targeting, lifting Google Ads leads from under 30 a month to more than 130. Improving the cosmetic funnel and moving off underperforming agencies. We can now reallocate budget between channels to optimize ROI.
Peak Family Dental Turned off a paid segment running in the red. Google Ads spend down 25%, from $12.9K in June to $9.6K in September. All three: transitioned media to 829, a best-in-class media provider. Stephen is actively involved in improving each practice's sales pipeline.
New Horizons Created a new setter/TC follow-up workflow, cutting speed to lead from 5 days to under 24 hours. Built the Advanced Care investment case.
Dakota Dental / MN Surgery Stood up baseline GHL reporting and speed-to-human tracking.
Wagner Dental Onboarded a new paid media vendor and meaningfully improved general dentistry paid media performance. With the RODs, raised the marketing budget $3K to grow new patients now that the admin team is stable. Preparing a cosmetic launch for late 2026 or early 2027.
Artistry in Dentistry No new changes. Full-funnel ROI reporting live; we can now reallocate budget between channels to optimize ROI.
Allure Dental No new changes. Exploring a potential implant program as we transition off Wonderist.
SGA East
Nashville Aesthetic Built Dr. Wells' channel report and growth win plan. Full-funnel ROI reporting live. Shifted spend off Google, which was running at a loss, to Meta returning 2.5x.

The one approval we need

Approve the Advanced Care investment (New Horizons, Peak, MainStreet): $526K modeled to $2.9M in incremental Year-1 revenue, with payback inside the year.

Everything else above is already approved and in motion. No other decisions are needed.
